Why tick-box training happens (even in good organisations)

Tick-box training is a predictable outcome of a predictable system because the system rewards artefacts that are easy to report.

A module exists. → People complete it. → A certificate appears. → Governance gets a clean audit trail.

Learning outcomes are harder to prove quickly, especially when the behaviour change is meant to show up months later, across different sites, managers, and contexts.

  • Examples feel generic or overly sanitised, allowing learners to complete the module without recognising their own day to day work.
  • Opportunities for practice are limited, with learners mainly consuming information rather than making decisions, applying judgement, or trying again.
  • Feedback is minimal and relies on correct or incorrect responses without explaining why an answer is right, what risks sit behind poor choices, or what to look for next time.
  • The assessment is easy to pass without genuine understanding, so success reflects recall and completion rather than capability.
  • The length is driven by policy rather than learning design, resulting in an experience that reads like a document instead of teaching effectively.
  • Accessibility and usability are addressed late or treated as a final check rather than a core design requirement.
  • Maintenance is difficult, requiring specialist support or involving builds that are too fragile for teams to confidently update.

What “real” workplace learning looks like

Real workplace learning is not defined by how polished it appears, but by whether it consistently produces the intended outcome. It begins with a clear and teachable outcome rather than a broad theme. For example, “cyber security awareness” is too general to guide effective learning, whereas a scenario such as responding to a suspicious email allows the learner to identify risk signals and choose the correct action using the organisation’s processes.

Effective workplace learning is grounded in job relevant scenarios, recognising that people tend to fail in context rather than in theory. The learning experience should reflect the complexity of real situations, including the moments where poor decisions are easy to make and the consequences are meaningful. It also requires active practice that compels the learner to make decisions. This goes beyond passive reading or watching and instead involves making a choice, experiencing the outcome, and having the opportunity to try again with improved judgement.

Feedback plays a critical role in developing capability and should go beyond simply indicating whether an answer is correct or incorrect. It needs to explain what was missed, why it matters, and what to pay attention to in future situations. Assessment must also align with the level of risk involved. In some cases, a recall based quiz may be sufficient, but in others it can create a false sense of competence. Where real world performance relies on judgement, assessment must include opportunities to demonstrate and evaluate that judgement.

This approach reflects the principles of education more broadly, rather than simply digital delivery. The ultimate standard is whether the learning is defensible in terms of its ability to produce competent performance in practice.

Vidversity’s point about video is right, but the real win is what sits around it

Vidversity’s guide is clear about the failure mode: text-heavy manuals and click-through modules create barriers.

Their argument for video isn’t “make it expensive.” It’s “make it authentic, accessible, and relevant.” The case studies in the guide are a useful reminder that learners often prefer the real person in the real environment over a polished alternative.

One example in the guide compares three styles of safety training video:

  1. a professionally shot process video
  2. a cartoon version
  3. a site manager showing the process on the real worksite.

Learners chose the site manager every time. The reason wasn’t production value. It was trust and recognisability.

The guide also makes the point that protects teams from the common over-correction: video alone is not enough. Passive watching doesn’t equal active learning. The shift happens when video is paired with intentional learning design.

A practical path from compliance to connection without blowing up the timeline

  2. Capture something authentic, such as a short expert interview or a smartphone demonstration on the actual equipment in the actual environment.
